I would not remove any roots that are firm.
As the old potting medium aged, it likely decomposed and became too compact, suffocating the roots.
I recommend that you consider adding KelpMax to your watering regimen to stimulate root growth.

I'm repotting a new orchid. It looked healthy, but when I took it out of the pot most the roots were black and mushy and I removed them.
My questions, should I remove these firm roots that look black or grey inside? and why are they so gnarly?
